Flex letters, gram weight, torque numbers — each tells you part of the story, and none of them tell you the whole thing on its own.
A Comparison, Not a Fixed Unit
Every manufacturer sets its own internal scale for what counts as "Stiff," which is why the same label on two different shafts can play like two different products entirely. The letter on the sticker is really just shorthand for how quickly the shaft snaps back into place after you load it — and that snap-back timing only means anything measured against your own tempo.
Underload it and timing gets sloppy, usually showing up as extra spin you didn't ask for. Overload it and you can lose any sense of where the clubhead is during the transition.

Steel
Denser and more shaft-to-shaft consistent, which is why it's stayed the default for players who prioritize feedback in irons and wedges.
Graphite
Lighter weight helps players who benefit from extra speed and takes some vibration out of the strike, which is why it dominates driver and fairway wood shafts.
Multi-Material
Graphite in the body and steel down near the tip, chasing a middle ground that neither pure material quite reaches on its own.
The Two Numbers Hiding Behind the Flex Label
Torque is the twisting number — picture the clubhead rotating slightly around the shaft axis as you deliver the club. A low-torque build resists that rotation and rewards a fast, aggressive transition; a higher-torque build allows a bit more give, which tends to suit a slower, smoother tempo better.
Golfers routinely underestimate weight's effect on how a shaft plays. Drop the weight without changing the flex label and the shaft acts noticeably livelier; add weight in that same labeled flex and it settles down and firms up.
